Lighting eCommerce brand

Scaling usually costs you efficiency. It doesn’t have to.

In one 28-day cycle: revenue up 8.3%, conversions up 20.5%, and ROAS up as well. Spend rose 4.2%.

The account

A direct-to-consumer lighting retailer running Performance Max and Search, with a wide catalogue and margins that vary a lot from one product to the next.

The diagnosis

Ask most accounts to grow and they will, in the way a bucket grows when you pour faster. Spend goes up, ROAS goes down, and the extra revenue is worth less than the report suggests.

That happens because budget gets spread across everything the catalogue sells rather than concentrated on what actually pays — and because Smart Bidding is being fed a blur of conversion data it cannot learn from.

Scale isn’t a budget decision. It’s a signal decision.

The treatment

We re-segmented the account first: Performance Max, Search, high-converting categories and profitable inventory, separated so that bidding had clean signals instead of an average.

Then the money moved. Budget went toward the highest-converting campaigns, the strongest-margin inventory and the SKUs with a proven record, and came off the segments that were quietly diluting everything else.

The feed was rebuilt so high-intent searches met the right products, and conversion tracking was validated end to end — so revenue attribution, bidding and ROAS were all reading the same numbers rather than three slightly different ones.

Nothing was added. The same budget was pointed at fewer, better things.

The results

  • Revenue: $216K → $234K (+8.3%)
  • Conversions: 2,680 → 3,230 (+20.5%)
  • ROAS: 3.06 → 3.17 (+3.6%)
  • Spend: $70.6K → $73.6K (+4.2%)
  • Cost per purchase stable at $26–27

Four variables moved a few percent each, in the same month, in the same direction.

That is the whole method, on one account, in 28 days.
